Designing GenAI for Scale: Lessons from Heineken’s Journey Out of the ‘Wild West’

In this latest episode, I had the great pleasure of conversing with Dr. Ralph Ostertag, Asia-Pacific CIO and Global GenAI Lab Director at Heineken, we explored how he led the company from a “wild west” of more than 160 scattered GenAI experiments to a disciplined, enterprise-grade AI operating model that actually scales across markets. Ralph and I discussed how AI is not a vanity innovation story, but as a value engine tied to clear sponsorship, real business ownership, and compelling business cases in areas like trade marketing, route-to-market, customer service, and marketing spend optimization.
Ralph, who is our elite CIO100 Individual Award 2025 winner, was very open about the realities behind the success: the friction of multi‑year “Digital Backbone” programmes, the need to govern without slowing teams down, and the organisational work required to tightly connect the GenAI lab with Tiger Tribe and other global data and AI teams so that it never becomes “innovation theatre.” He also shared a pragmatic playbook for CIOs in Southeast Asia, which is to build strong in‑house capabilities where it matters, anchor governance in both EU and local regulations, avoid going “too big too fast,” and insist on developing your own independent view of AI rather than outsourcing thinking to vendors and consultants.
What stood out to me most was Ralph’s operating philosophy - think big, start small, prove value, then scale with discipline and sponsorship, while staying personally hands‑on enough as a CIO to “get your hands dirty” and stay ahead of the curve. That is a grounded, practitioner’s view of AI-led transformation that gives CIOs not just success stories, but concrete missteps to avoid as they move from pilots to production.
